You also need to watch for systematic disagreement patterns—maybe annotators agree on obvious cases but diverge on the nuanced ones that actually matter most for model performance, or perhaps one annotator interprets edge cases differently from everyone else, suggesting they need targeted retraining rather than wholesale guideline revisions.

Think of annotation agreement like a restaurant where multiple chefs are supposed to follow the same recipe to make an identical dish. If you taste three versions of the "same" soup and they're wildly different, you know something's wrong—maybe the recipe is unclear about what "a pinch of salt" means, maybe one chef wasn't trained properly, or maybe the dish itself is just hard to replicate consistently. Before you can serve that soup to customers (or train a model on that data), you need to figure out why the chefs disagree and fix it, whether that means rewriting the recipe, additional training, or accepting that some dishes are inherently subjective and need multiple taste-testers to average out individual preferences.
